How to choose in 2026

Camunda 8 is a fit if

  • there are many processes, load is growing, and it needs to be scaled horizontally
  • the team is ready to accept that this is a different engine, not the next version: the event-driven model changes how you debug and observe the process
  • you need a commercial vendor with support commitments - the support window for the 7.x line through 2030 covers the migration period
  • a process is an independent entity owned by a separate team

The KIE line (jBPM, Kogito) is worth considering if

  • the company already has expertise in Drools and business rules - losing it is more costly than the gain from the engine
  • rules and processes are inseparable in meaning: what changes is not the route, but the decision condition
  • an open license without a commercial contract is important
  • you are ready to verify Kogito's maturity yourself: it is under active development, not a mature product

Choosing an engine means choosing who owns the process

  1. None of these options wins by simply checking the most boxes.

  2. They win by matching your situation.

  3. The comparison table answers the question: what can the platform do?

  4. It does not answer the question that makes process automation projects stall: who in the company is responsible for the process after launch. A BPM engine physically assigns accountability.

  5. Camunda 8's event-driven model assumes a process is a standalone entity with its own team, metrics, and change cycle.

  6. In the KIE line, the process-and-rules combination works the other way around: the process lives inside the domain logic, and the same team that owns the rules changes it.

  7. Choosing an engine against how responsibility is actually organized in the company means ending up with a platform that works formally but has no one to develop it.

  8. That is why we do not start with choosing a platform.

  9. First, you need to decide which processes should actually be moved into the engine and which should remain service code: putting everything into BPM turns the engine into a new monolith, only drawn instead of coded.

  10. Loose coupling works here the same way it does in integrations: the boundary is defined by ownership, not by technology.
